Packaging Damage Troubleshooting Guide
When a shipment arrives damaged, adding more packaging is not always the answer. The first job is figuring out what actually failed.
Use the visible damage as a clue. Product movement, breakage, crushed cartons, punctures, scratches, failed tape and unstable pallet loads usually point to different packaging problems—and often require different fixes.

Problem: The Product Is Moving Inside the Box
If the product can slide, bounce or shift inside the carton, start with package fit and movement control.
Check the carton size
An oversized carton creates more open space to control. If the box is substantially larger than the packed product needs, right-sizing may reduce both movement and the amount of void-fill material required.
Check where the movement occurs
A product moving from side to side may need a different solution than one bouncing vertically. Look for empty channels, gaps around corners and spaces that allow the product to build momentum before contacting the package.
Do not confuse movement control with cushioning
Filling the empty space may stop the product from moving, but it does not automatically protect a fragile product from impact.

Problem: The Product Broke but the Shipping Box Looks Fine
An intact outer box does not mean the protective system worked. The package can transmit shock to the product without showing obvious exterior damage.
Investigate:
• Whether the product can contact the carton wall
• Whether cushioning is located where impact loads occur
• Whether the cushioning compresses too easily under the product's weight
• Whether the product can shift out of its protected position
• Whether multiple items can collide with each other
• Whether a rigid component is transmitting force directly into a fragile area
Adding more loose material is not automatically the fix. If the failure is impact-related, the package may need a better cushioning system, controlled clearance or more reliable product positioning.
Problem: The Carton Is Crushed, Buckled or Collapsed
Carton damage usually requires looking beyond the cushioning material. The box itself, the load inside it and the way it is stacked all contribute to compression performance.
Look at where the carton failed
Crushed corners, bowed side panels, collapsed top panels and damaged bottom panels can point to different loading conditions.
Review the box specification
ECT, Mullen or another board specification is only part of the finished carton performance. Box dimensions, flute, board construction, manufacturing quality, humidity, storage time, stacking alignment and the contents all matter.
Check for unsupported empty space
A product that supports only a small portion of the carton or a partially filled box can behave differently under top load than a well-supported pack.

Problem: Corners and Edges Are Taking the Damage
Corners and edges concentrate force. Damage in these areas may involve the outer carton, the product itself or a palletized load.
Check whether:
• The product corner is contacting the outer carton
• A heavy product is loading a small area
• Strapping is cutting into carton edges
• Stretch film is pulling down on unsupported corners
• Palletized cartons overhang the pallet
• Edge protection is missing or incorrectly placed
Problem: The Package Is Punctured or Torn
First determine whether the puncture started from the inside or the outside.
Inside-out punctures
Look for hardware, metal corners, tools, fasteners, sharp product edges or concentrated pressure points pushing against the package. Increasing film thickness or carton strength may help in some cases, but protecting or isolating the sharp feature is often the better place to start.
Outside-in punctures
These may result from handling, contact with other freight or external equipment. Review the outer-package construction and whether the product needs more clearance from vulnerable surfaces.
Do not solve every puncture by adding thickness. A cap, corner protector, insert, orientation change or more appropriate package format may address the actual pressure point with less material.
Problem: The Product Arrives Scratched, Scuffed or Rubbed
Surface damage is often a separation problem rather than a cushioning problem.
Look for:
• Two products rubbing against each other
• A finished surface contacting corrugated board
• Loose hardware moving against a finished component
• A protective wrap that shifts during handling
• Debris trapped between the product and protective material
Depending on the product, consider foam sheets, paper, sleeves, bags, interleaving or individual wrapping. The material should be compatible with the finish it contacts.

Problem: The Tape Lifted, Split or the Carton Opened
Tape failures are not always caused by using a tape that is simply “not strong enough.”
Check:
• Carton surface: recycled content, dust, coatings and surface condition can affect adhesion.
• Application pressure: pressure-sensitive tape needs firm contact with the carton surface.
• Temperature: application and service temperatures can affect adhesive performance.
• Tape construction: acrylic, hot melt, natural rubber and water-activated systems have different characteristics.
• Carton stress: overfilled cartons can place continuous force against the closure.
• Tape width and placement: the seal pattern must match the carton and load.

Problem: Moisture or Humidity Damaged the Package
Moisture can affect the product, the protective material, adhesive performance and corrugated strength.
Determine where the exposure occurred:
• During storage before shipment
• During loading or transportation
• From condensation inside the package
• From the product itself
• At the final delivery location
Do not assume that a plastic bag or moisture-resistant outer material makes the complete package waterproof. Seams, closures, openings, condensation and the full distribution environment matter.
Problem: The Pallet Load Shifted, Leaned or Came Apart
A unit-load failure should be evaluated as a system. Stretch film alone cannot correct every unstable pallet.
Review:
• Pallet fit: cartons should not be casually allowed to overhang unsupported edges.
• Load pattern: gaps, irregular layers and poor alignment can reduce stability.
• Weight distribution: top-heavy or uneven loads behave differently during handling.
• Stretch film: film type, stretch, containment force, number of wraps and placement matter.
• Strapping: selected loads may benefit from strapping in addition to stretch film.
• Edge protection: can help distribute forces and protect load corners.
• Pallet condition: damaged or unsuitable pallets can undermine the entire load.

More Than One Failure Can Be Happening at the Same Time
Real shipping damage is not always neat enough to fit one category.
For example:
• An oversized carton allows movement, and the moving product then punctures the side wall.
• A fragile item has cushioning, but poor blocking lets it shift out of the protected position.
• A pallet load is unstable, causing carton corners to crush and stretch film to loosen.
• An overfilled carton bows outward, increasing pressure on the tape until the seal fails.
• A product is protected from impact but rubs against another item and arrives scratched.
Fix the system in the order the failures occur rather than treating every symptom independently.
A Better Packaging Troubleshooting Process

Save the failed package when possible
Photos help, but the actual carton, cushioning, tape pattern and product position can show details that disappear once the package is unpacked.

Document where the damage occurred
Record the damaged product area, carton panel, corner, closure or pallet position. Patterns become easier to see when failures are documented consistently.

Compare damaged and successful shipments
Look for changes in carton size, material, packing operator, protective material quantity, product orientation, carrier environment or pallet configuration.

Identify the likely failure mode
Separate movement, impact, compression, puncture, abrasion, closure and load-stability problems before changing materials.

Change one meaningful variable
If you change the box, cushioning, tape and orientation at the same time, you may solve the problem without learning what actually fixed it. When practical, make controlled changes so the result teaches you something.

Test the new complete pack-out
Evaluate the revised package under conditions representative of the real distribution environment. Repeat or formal testing may be appropriate for high-value, high-volume or damage-sensitive products.
Track Damage Like an Operating Problem, Not an Anecdote
“We had a few boxes damaged” is difficult to troubleshoot. A simple damage log can reveal whether failures are concentrated around one product, package, warehouse, carrier lane or packing method.
Useful fields include:
• Product or SKU
• Package configuration
• Date shipped
• Origin
• Destination
• Damage type
• Photos
• Replacement or claim cost
• Corrective action tested
Do Not Evaluate Damage Only by Material Cost
Packaging cost and damage cost belong in the same conversation.
A packaging change can affect:
• Material cost
• Packing labor
• Package dimensions and freight cost
• Replacement product
• Second-shipment freight
• Customer service time
• Claims administration
• Customer experience and repeat-business risk
The objective is not the cheapest package or the most packaging. It is a repeatable pack-out that protects the product at a reasonable total operating cost.
Common Packaging Troubleshooting Mistakes
Adding more material before identifying the failure
Extra material can add cost without fixing the actual problem.
Assuming an intact box means the packaging worked
Impact can reach the product without leaving obvious carton damage.
Treating ECT or Mullen as a complete box specification
Finished-package performance depends on much more than one board test.
Blaming the carrier without examining the package
Distribution handling matters, but the package still needs to be designed around the expected environment.
Changing too many things at once
You may solve the problem but lose the opportunity to identify the root cause.
Fixing the symptom instead of the sequence
A puncture might start with excessive product movement. A tape failure might start with an overfilled carton. Follow the failure backward.

Why does my product move around inside the shipping box?
The carton may have too much open space or the pack may not have enough blocking or void control. Start by reviewing the carton size and where the product can move before adding more material.
Why did my product break if the shipping box was not damaged?
The outer carton can remain intact while impact forces are transferred to the product. Review cushioning, product clearance, positioning and whether the product can contact the carton wall or another item.
Why are my shipping boxes getting crushed?
Possible causes include carton strength, oversized dimensions, unsupported panels, poor stacking alignment, moisture exposure or loads that exceed what the package configuration can handle. Evaluate the complete carton and load rather than one strength rating alone.
Why does my packing tape keep coming loose?
Check the adhesive type, carton surface, application temperature, pressure, tape placement and whether the carton is overfilled or under continuous opening force.
How do I stop products from scratching each other during shipping?
Keep finished surfaces from rubbing together. Individual wrapping, sleeves, foam sheets, paper, interleaving or dividers may help depending on the product and surface.
Why does my pallet load shift even though I use stretch film?
Stretch film is only one part of load stability. Review pallet fit, stacking pattern, weight distribution, film application, containment force, edge protection and whether strapping or another unitization method is needed.
Should I just use more packaging if products are being damaged?
Not automatically. First identify whether the problem is movement, impact, compression, puncture, abrasion, closure or load stability. More material may add cost without correcting the actual failure.
